Channeling Their Energy

The Challenge:

Housed in Kerrville’s beautifully restored 1937 post office, Kerr Arts and Cultural Center (KACC) has been the Texas Hill Country’s home for local artists since 1995. Today, KACC welcomes more than 20,000 visitors a year and has its sights set on becoming the region’s arts and culture anchor. But behind the gallery walls, the organization was operating with a small staff and board, lacking the fundraising infrastructure and governance practices to match its growing ambitions. KACC’s Board of Directors had energy and heart, but not yet a clear sense of its own role. Authority was scattered, meetings ran long without a strategic focus, and the organization lacked the fundamental building blocks of a diversified fundraising program: a gift range chart, donor segmentation, and a consistent cultivation or stewardship plan. With big plans to become a nationally recognized arts destination, KACC needed to build capacity in fundraising, board development, strategy, and staffing, and it needed a partner willing to work hands-on to get there.

Our Approach:

We walk alongside our partners, and for KACC, that meant spending five months, January through May of 2025, building both the systems and the people who would run them. On the fundraising side, we built a full toolkit from the ground up: an annual fundraising plan and calendar, a gift range chart, a foundation pipeline, donor cultivation and solicitation plans, a gift entry process, gift acceptance policies, a gift fulfillment plan, and a donor profile guide the team could use to get to know supporters at a deeper level. We also rolled up our sleeves on materials that would put those systems to work: sponsor packets and letters for the Paint Kerrville event, Board recruitment letters tailored to specific prospects, and regular progress reports to keep the team accountable to its goals. On the governance side, we facilitated a full board education session grounded in purpose-driven leadership. We walked the board through four fundamental principles: prioritizing purpose before organization, respecting the ecosystem, maintaining an equity mindset, and honoring authorized voice and power. We clarified that authority rests with the full Board of Directors, not with individual members or committees, and drew a clear line between the board’s strategic role and the staff’s operational role. We covered the essential, leading, and compliance practices every board needs, from strategic planning and executive sessions to conflict-of-interest management and reviewing IRS Form 990, and introduced action agendas to keep meetings focused on high-importance strategic questions instead of getting lost in the day-to-day. Just as important, we introduced the board to its role in building a culture of philanthropy, encouraging members to serve as ambassadors for KACC through donor cultivation, solicitation, and stewardship, down to personal thank-you calls and notes.

The Outcome:

The shift showed up almost immediately. KACC’s board became genuinely active in the organization’s daily life: the Board president stepped up to lead meetings and began meeting weekly with the Executive Director to stay aligned. The Board scheduled its own follow-up work, too, and fine-tuned the financial strategic plan we built together. That financial plan is already paying off in ways that matter for KACC: a Foundation approved it as an official strategic plan, opening the door to operational funding critical for a small nonprofit. As the Executive Director put it, we helped KACC “channel its energy more productively,” and the organization is already looking ahead to its next step: finding a funder to support a deeper strategic planning process together. We were honored to help an organization with this much heart build the infrastructure to match it.
